Background
Our client launched a strategic plan in order to align IT evolution strategy to Business strategic objectives. One of the objectives is to reduce TCO by centralizing the major part of their IT infrastructures in 2 main Datacenters for North Europe, and by transferring their operational activities to a unique supplier.
Challenges
Wavestone supporter the client and led the project on the following phases:
- RFP & Contract phase, defining with the perimeter of the project and the target model, and assist thre client during the contract negotiation phase (Prices, Services, KPI, SLA, etc.) ;
- Reversibility phase, organizing and validating the knowledge transfer between both outsourcers. Adapting the existing ITIL processes to the new constraints
- Handover phase, defining the transition plan, and secure the responsibility transfer.
Responses and Key Success Factors
The success of this mission relies on a pragmatical approach that took in account the internal client organization and the supplier constraints :
- Changing the operational model from a model in best effort mode to clear engagement on a define service catalog ;
- Involving all the clients team based mainly in Belgium and France from the definition of the target model to the handover phase ;
- Working next to the new outsourcer at the beginning of the project in order to define realistic operating model that take in account client and supplier constraints.
