Background
One of the world’s leading construction groups is engaged in a transformation program and has launched a highly ambitious project to move from a reporting to a steering approach. This will enable financial, operational and commercial performance to be monitored in a way that is:
- Consistent across divisions and levels of the organization
- Harmonized through shared concepts for overseeing economic performance
- Capable in helping to predict and understand results by recognizing risks.
Challenges
Wavestone worked with the client to meet three major challenges:
- Developing the strategy for large-scale implementation: adapting the model to the various divisions, users and countries to make the solution a key economic and operational steering tool
- Involving the entire organization: getting all project stakeholders on board to ensure successful international roll-out through a change management approach
- Sharing information to better steer and manage: collaborating with users to encourage feedback and skills development, and reporting malfunctions to enable performance monitoring
Solutions & key success factors
Following the creation of the Group’s BI solution, Wavestone was involved in the implementation phase in a co-construction process:
- Outlining and organizing a consistent implementation plan: setting up a realistic schedule and objectives, developing a data recovery strategy and training plan, and leading user support and training sessions by adapting to the needs and constraints of the various stakeholders
- Collaboration within the project: leading workshops on all activities, drawing on strong sponsorship involving all divisions from the design of the BI solution, and facilitating communication between the Contracting Authority, Project Managing Company and Executive Management using a project management tool
- Continuous improvement of the BI solution: collecting feedback from the countries where the solution has been implemented to choose the right improvements, then carrying out design workshops to implement these improvements, and guaranteeing the quality of project documentation and steering acceptance
